Choosing a decoration method is one of the few sourcing decisions that affects cost, lead time, durability and design freedom all at once. Get it wrong and you either overpay for a small order or end up with logos that crack after a season of washing. This guide compares the four methods used in custom sportswear and explains when each one is the right answer.

Sublimation

In sublimation the design is printed onto transfer paper, then heat converts the ink into gas that bonds with polyester fibre. Because the colour lives inside the fibre rather than on top of it, there is nothing to crack, peel or stiffen. In full-garment sublimation the fabric is printed as flat panels before cutting and sewing, which is what allows a design to run continuously across seams.

Choose it for: basketball uniforms, soccer and rugby jerseys, running and cycling wear, and any design with all-over graphics, gradients or individual player names and numbers.

Watch out for: it needs polyester. Cotton will not hold sublimation dye. It also works best on white or light base fabric, because the dye is translucent and cannot print lighter than the material underneath. A true black garment with a white logo is a job for a different method.

Screen printing

A separate screen is burned for each colour and ink is pushed through onto the finished garment. The setup is the cost driver, so the economics are all about quantity: expensive for 20 shirts, extremely cheap for 2,000 of the same design.

Choose it for: high volumes of a repeated simple design, such as club training tees, event shirts or a sponsor logo applied across a large order. It also handles cotton and blends, which sublimation cannot.

Watch out for: every additional colour is another screen and another pass. Photographic artwork and fine gradients are a poor fit. Personalised names and numbers defeat the entire cost model, since each unique item would need its own setup.

Heat transfer

A graphic is cut or printed onto transfer material and pressed onto the garment. It is the most flexible option operationally, which is why it dominates last-minute work.

Choose it for: adding a player name to a late roster addition, small numbers of one-off pieces, or applying numbers to garments that are already produced.

Watch out for: it sits on the fabric surface, so it is the least durable of the four under repeated washing and hard wear. On stretch performance fabric a large transfer can also restrict how the garment moves. Keep transfers small and avoid placing them across high-stretch zones.

Embroidery

Thread is stitched directly into the fabric from a digitised version of your logo. It reads as the most premium option and is exceptionally durable.

Choose it for: polo shirts, tracksuits and jackets, club crests, and anywhere the branding should look substantial rather than printed. This is the standard expectation for corporate and club polo programmes.

Watch out for: cost scales with stitch count, so a dense large logo is expensive to repeat across a big order. Fine detail and small text do not survive digitising well. On lightweight performance mesh, embroidery adds weight and needs backing, which is why it is rarely used on match jerseys.

How to actually decide

Work through these questions in order:

  1. What is the fabric? Cotton or a dark base rules out sublimation immediately.
  2. How much of the garment does the design cover? Edge-to-edge means sublimation. A chest logo opens up all four options.
  3. How many colours, and are there gradients? Photographic or multi-colour artwork rules out screen printing on cost.
  4. Is each piece unique? Player names and numbers point to sublimation or heat transfer.
  5. What is the quantity? High volume of one simple design favours screen printing. Small runs favour sublimation or transfer.
  6. What impression should the branding give? Premium and tactile means embroidery.

Mixing methods in one order

Real teamwear programmes often combine methods rather than picking one. A common pattern is a fully sublimated match jersey, embroidered club polos for coaching staff and travel wear, and heat-transfer numbers held in reserve for mid-season roster changes. There is no penalty for mixing, as long as you tell your supplier up front so the quotation and lead time reflect it.

Frequently asked questions

Which method lasts longest?

Sublimation and embroidery are the most durable. Sublimation cannot crack or peel because the colour is inside the fibre. Embroidery is physically stitched in. Heat transfer is the most likely to degrade with washing.

Can you sublimate onto a black jersey?

Sublimation dye is translucent and cannot print lighter than the base fabric, so a white logo on black cannot be sublimated onto a pre-dyed black garment. The usual solution is to sublimate the black as part of the printed design onto light fabric, leaving the logo area unprinted. Discuss this with your factory at artwork stage.

Which is cheapest?

It depends entirely on quantity. At high volume with a simple design, screen printing wins clearly. At low volume, screen setup costs dominate and sublimation or heat transfer is cheaper. Ask for pricing at your actual quantity rather than comparing methods in the abstract.

Can I add sponsor logos later?

Heat transfer is the practical answer for adding a sponsor after production. If the sponsor is confirmed before production, including it in the sublimation layout gives a better and more durable result at no extra unit cost.
